Elevating School Improvement with the Data Triangle

Across the country, school districts are being asked to do more with less—set bold goals for student success, foster staff well-being, and build authentic partnerships with families and communities. Strategic plans are expected to be both visionary and actionable. Yet too often, plans lack the community voice and data needed to drive real, lasting change.

At Education Elements, we’ve learned that effective school improvement begins with listening. That’s why the Data Triangle has become a cornerstone of our strategic planning work with districts nationwide


What is the Data Triangle?

The Data Triangle is a suite of three research-backed surveys designed to capture perspectives from the groups most essential to school success:

Each survey focuses on the same four core areas: instructional support, student learning and engagement, school culture and safety, and well-being/community partnership. This triangulated design ensures leaders can compare experiences across groups, identify gaps, and highlight bright spots.

Unlike single-source perception tools, the Data Triangle brings together voices from every corner of the school community. The result is a shared understanding that lays the foundation for collaboration and trust.


Why It Matters for Strategic Planning

Strategic plans often fail when they don’t reflect the lived realities of the people they’re meant to serve. The Data Triangle addresses this challenge directly. Districts use survey results to:

Pinpoint areas of strength and need across classrooms, schools, and the district.

Align strategic priorities with the experiences of students, staff, and families.

Build community buy-in by showing that every voice is heard and valued.

Monitor progress over time, using repeated administrations as a barometer for change.

When combined with Education Elements’ facilitated sessions, focus groups, and alignment workshops, the Data Triangle ensures that the strategic plan is not only informed by data but also embraced by the community.


From Data to Direction

Our approach unfolds across four phases:

  1. Plan + Align Foundations – Clarify how, when, and to what extent the community will be engaged.
  2. Design – Review survey results and focus group data to define district strengths, challenges, and opportunities.
  3. Launch – Build priorities, outcomes, and initiatives that directly address the insights surfaced by the Data Triangle.
  4. Sustain – Create ownership structures, milestones, and communication plans to monitor implementation and maintain momentum.

This process turns the Data Triangle into more than a diagnostic tool; it becomes the backbone of an ongoing cycle of reflection, planning, and continuous improvement.

Impact in Action

Duval County Schools recently refreshed its strategic plan with support from Education Elements, setting a clear vision for 2025–2029. This year, they were recognized as an A-rated district and remain committed to building on that success.

Our current work centers on collecting meaningful data through the Data Triangle Survey and focus groups. This feedback, along with district-identified data, will inform Key Performance Indicators tied to the district’s top priorities in the strategic plan.

Education Elements is partnering with the Cabinet to put systems in place that closely monitor progress toward key milestones and measure impact at the end of the year. Through strategic sessions and virtual coaching cycles, we are equipping district leaders to stay focused on results and ensure the strategic plan translates into measurable outcomes.
